Profitability depends on understanding where economics are created or destroyed

Aggregate margin can improve while valuable customers deteriorate�or decline while a strong new engine is being built. Profitability becomes actionable only when revenue, variable cost, capacity and complexity are traced to the decisions that create them. The aim is not perfect allocation, but a sufficiently causal view of economics.

Build contribution views by product, customer, channel and cohort, then connect them to activities. Separate price, volume and mix from one-off effects. Attribute directly traceable costs first; use operational drivers such as orders, setups, support contacts, returns or delivery distance for shared work. Arbitrary revenue-based allocation can make complex demand look profitable and scale look expensive.

Include the economics beyond the invoice. Acquisition, onboarding, working capital, service failures, customization, compliance and churn change lifetime contribution. Analyze marginal and fully loaded views for different decisions: accepting the next order is not the same as sustaining a portfolio. Reconcile every view to financial statements so managerial insight does not become an alternative truth.

IFRS 8 anchors external segments in information regularly reviewed to assess performance and allocate resources; internal management needs the same decision relevance at finer resolution. Focus on material differences and ranges rather than false precision. Test how economics change at realistic volume, price and capacity levels, including thresholds that require new fixed investment.

Turn insight into choices: redesign an offer, change terms, remove failure demand, standardize variants, reprice or exit. Assign an owner and track customer response, operational effects and realized cash. Profitability improves sustainably when leaders remove the mechanisms destroying value�not when a reporting model merely reallocates their cost elsewhere.
