Strategic blind spots and deception analysis

Expose hidden assumptions, missed signals and deliberate misdirection before they distort strategic decisions.

Challenge what the organisation assumes to be true before incomplete evidence or deliberate signalling turns into strategic error

We examine blind spots, competing interpretations and deceptive signals to identify where strategic understanding may be incomplete, biased or manipulated.

Strategic error often begins with an assumption that no longer feels like an assumption. Familiar market narratives, established competitor beliefs and repeated internal interpretations can narrow what decision-makers notice and how new evidence is explained. The problem becomes harder when other actors actively manage perception through selective disclosure, signalling, ambiguity or misdirection. Blind spots therefore arise from both internal cognition and the external information environment. Identifying them requires testing what is believed, searching for missing evidence and considering plausible interpretations that the prevailing view may have excluded.

Focus

What would you see if your current explanation were wrong?

A dominant narrative can make contradictory evidence appear irrelevant when it may be the first indication that the underlying assumption has failed.

Strategic Challenges

The most dangerous blind spots feel like facts

Repeated assumptions can become embedded in strategy until teams stop asking what evidence would prove them wrong.

Strategic Impacts

Signals are not always designed to inform you

Competitors can disclose, delay, exaggerate or selectively frame information when influencing market expectations serves their interests.

Observed Patterns

Organisations explain away more anomalies than they investigate

We frequently see inconsistent evidence absorbed into the prevailing narrative rather than treated as a reason to reconsider it.

POV

Deception works best when it confirms what you already believe

The easiest narrative to manipulate is usually the one the observer is already predisposed to accept.

Our approach

Test prevailing assumptions against alternative explanations, missing evidence and signals that may have been designed to mislead

Our approach starts by identifying the beliefs, assumptions and interpretations underpinning a strategic assessment or decision. We examine how those conclusions were formed, which evidence supports them and what information may be absent, discounted or explained away. Competing hypotheses are developed to test whether observed behaviour could support materially different interpretations. Where deception is plausible, we analyse incentives, signalling patterns, inconsistencies and the gap between declared intent and observable commitment. The objective is not to assume manipulation, but to determine where the current view is vulnerable to surprise, confirmation bias or deliberate misdirection.

The data and estimates presented are indicative and intended for illustrative purposes. Actual outcomes may vary based on each company’s specific context, market conditions, operating model, implementation choices, and the quality and consistency of execution, including actions undertaken by the client.

Keypillars

Assumption challenge

Established beliefs are made explicit and tested against the evidence, alternatives and conditions that could invalidate them.

Competing interpretations

Multiple plausible explanations are considered to prevent one dominant narrative from prematurely defining the assessment.

Deception awareness

Signals, disclosures and observable behaviour are examined for inconsistencies, incentives and potential deliberate misdirection.

01. Belief mapping

Identify the assumptions, expectations and interpretations currently shaping the strategic view.

06. Surprise mitigation

Identify indicators that would distinguish competing explanations and expose emerging strategic blind spots earlier.

05. Deception assessment

Evaluate incentives, capabilities and observable patterns that could make deliberate misdirection a plausible hypothesis.

02. Evidence challenge

Test which beliefs are strongly supported and where conclusions depend on weak, missing or circular evidence.

03. Alternative hypotheses

Develop materially different explanations that could account for the same observed events or behaviour.

04. Signal analysis

Examine anomalies, inconsistencies and signalling behaviour for evidence that challenges the prevailing interpretation.

How we help

Reveal where accepted strategic narratives may be incomplete and where alternative interpretations deserve serious attention

We assess strategic assumptions, competitor narratives, anomalous signals, missing evidence and potential deception across important business questions. Work can include blind-spot reviews, assumption challenges, competing-hypothesis analysis, deception assessments, red-team intelligence reviews and strategic surprise analysis. We examine what the prevailing interpretation explains well, where it requires unsupported assumptions and which alternative explanations remain plausible. Analysis can support major strategic decisions, competitive assessments, market-entry hypotheses and situations where inconsistent or unusually curated external signals warrant deeper scrutiny.

It is a material issue, assumption or interpretation that remains insufficiently considered within strategic decision-making.

It examines whether observable information may have been deliberately shaped to create a misleading strategic interpretation.

No. It tests deception as one possible explanation and compares it with alternative interpretations of the available evidence.

Assumptions, missing evidence, anomalous signals and alternative hypotheses are examined for weaknesses in the prevailing view.

It compares multiple plausible explanations against the evidence instead of testing only the preferred interpretation.

Yes. It can challenge assumptions about competitor intent, capability, signalling and likely future behaviour.

It is an independent challenge to an existing assessment designed to expose unsupported assumptions and alternative explanations.

It is particularly useful when decisions depend on uncertain intent, incomplete evidence or strongly established strategic narratives.
